HubSpot Faces Headwinds With AI Trials
- •HubSpot uses free AI trials and outcome-based pricing, accepting longer sales cycles and near-term headwinds.
- •Agentic trials rose 64%; deals with 5 or more committee members had nearly 3x higher win rates with broader engagement.
- •Nordics and Benelux pricing pilot shifts usage to credits; HubSpot plans expansion to new EMEA customers in Q4.
HubSpot is accepting near-term financial headwinds as it lets customers test AI before paying, CEO Yamini Rangan says. The company introduced free trials and pricing tied to value and outcomes earlier this year, aiming to reduce barriers to adoption. Rangan says customers want to see AI work with their own data and in their own environment before buying. The approach can extend sales cycles, while AI-related buying friction and budget sensitivity have created uncertainty expected to continue through the rest of the year, according to HubSpot’s estimates.
HubSpot says agentic AI trials increased 64% over the past three months, but turning trials into paid use requires hands-on support. The company is improving trial onboarding and involving partners and solution consultants to help customers reach clear outcomes. Rangan says the sales strategy is shifting toward earlier engagement with senior executives and more members of buying committees. In deals with 5 or more committee members, win rates are nearly 3x higher when HubSpot engages multiple stakeholders; the company also reports higher win rates when C-suite executives participate.
Customer needs differ by deal size. Smaller customers are more price-sensitive and want to control spending across AI experiments and tools. Larger customers focus on outcomes such as more sales opportunities from prospecting agents and more support tickets resolved by customer service agents. HubSpot says its consultants and partners follow up after trials begin, while its self-serve onboarding for smaller customers aims to deliver results quickly by connecting email and calendars. Deals worth more than $120,000 grew 19% year over year, monthly credit consumption across agentic use cases rose nearly 2.5x since the start of the year, and active core seats grew 34% year over year.
HubSpot is also changing how it prices its products. In 2024, it lowered seat prices, removed seat minimums for Sales Hub and Service Hub, and introduced core seats; Rangan says average selling prices initially fell, while customer numbers and retention among those cohorts strengthened. In the next phase, HubSpot plans a hybrid model combining seats, which provide platform AI and data access, with credits that scale with AI usage and customer outcomes.
A pilot in the Nordics and Benelux removes separate hub subscriptions, reduces the price increase from Starter to Pro for Marketing, Content and Data Hub, and puts usage-based features such as emails sent, tickets resolved, data enrichment and APIs into credits. HubSpot says the pilot has lowered average selling prices while increasing Pro+ customer numbers, and pilot cohorts used 2x to 3x more credits. The company will expand the pilot to new customers across EMEA in Q4, then use the results to determine when to continue the rollout elsewhere.
